   Yeah, I definitely would leave the heads alone... If you pull
them, you'll need new head gaskets, you'll have to torque them down
properly, not to mention the time and effort spent, especially if the
intake manifold is still in place because you'll have to remove that
as well, which means more gaskets. (Not that its a terribly difficult
thing to do, but why do the work and spend the money if its not
necessary?) If the motor was fine before, you just changed the timing
chain and now you've got no compression, the first impusle should be
to look at what you changed last, which was the timing chain.

   As Bernd said, if the cam isn't indexed properly, that could result
in zero compression. The cam could be holding a valve open during what
is supposed to be the compression stroke, and since they are all at
zero compression, this sounds likely. You basically need to spin the
cam in relation to the crank to get it back to the proper orientation.
Check the install instructions that came with the timing chain, there
should be a mark on the cam gear that you need to line up with the
crank gear which should get you close. (You can also use a degree
wheel and dial micrometer to index the cam centerline exactly where
you want it, but I don't know if that level of precision is required;
just lining up the marks shold be good enough, and will get your
compression back and allow the engine to run at least.)
